Zomato shuts intercity 'Legends' after two years, no product-market fit

Launched in 2022 as Intercity Legends, the service let customers order signature dishes from other cities. Deepinder Goyal framed it as a 'jewel' hidden across India, with the country's airport network as the enabler.

The service never found repeat economics. Zomato paused it in April 2024, relaunched it in July with a ₹5,000 minimum order to make each delivery profitable, and kept it alive only two more months.

On August 22, 2024, Goyal announced the immediate shutdown: 'After two years of trying and not finding product-market fit, we have decided to shut down the service.' Zomato redirected focus to its core delivery and going-out businesses.

背景

Zomato launched Intercity Legends in 2022 to deliver iconic dishes from 10 Indian cities to customers nationwide, betting that the country's airport network could turn regional food into a long-haul product. The company was bullish at launch, describing a 'jewel' hiding in every corner of India.

The economics never held. Orders were too occasional, so in April 2024 Zomato paused the service and relaunched it in July with a ₹5,000 minimum order to make each delivery profitable. Two months later, on August 22, 2024, co-founder and CEO Deepinder Goyal shut it down, saying two years of trying had not produced product-market fit.

The closure came alongside a strategy of pruning experiments: Zomato had already discontinued its Xtreme logistics pilot, and the day before the shutdown it announced a ₹2,048 crore cash acquisition of Paytm's entertainment-ticketing business, concentrating capital on core delivery and going-out services.

  • National long-haul delivery is a one-off novelty purchase, not a repeat habit, so acquisition cost never amortised.
  • Each order needed air freight, packaging and coordination, and even a ₹5,000 minimum could not make the unit economics work.
  • Zomato's core strength is same-city logistics density, which the intercity model deliberately bypassed.
  • Management tested, restructured and relaunched the service before accepting that demand, not operations, was the problem.

可借鉴之处

A novel delivery proposition can work operationally and still die on demand: geography itself was the product, but customers ordered occasionally, so no pricing tweak could fix unit economics.

后续进展

Zomato moved capital toward its core food delivery, quick-commerce (Blinkit) and going-out businesses after the Legends shutdown. The company continued to expand those lines through 2025-2026; Legends itself was not revived. The failed pilot is a documented example of a well-resourced company killing a service for lack of product-market fit rather than lack of funding.
