What the business is
Capillary Technologies sells cloud-based customer-engagement and loyalty software to retail chains.
The bet
A cloud customer-engagement platform for retailers could expand from two offices to ten countries on a single funding round.
Starting capital
$15.5 million raised in 2012; $120 million raised in total by 2019, of which $50 million was secondaries
How it started
Founded in August 2008 by IIT-Kharagpur alumni Aneesh Reddy, Krishna Mehra and Ajay Modani, Capillary ran lean until 2012 — burning Rs 5 lakh a month on Rs 1.1-1.2 crore of monthly revenue — when the investors' oversubscribed round landed "technically 100 years of burn".
What happened
"Hand over that kind of money to 25-26-year-olds... one goes completely mad," Reddy recalled. The trio opened 10 offices in 2012 across the US, UK, Australia, South Africa, Hong Kong and New Zealand. The entire round burnt in 18 months; some markets haemorrhaged while underfunded ones excelled, and by 2014 the company was at times 15 days from running out of money.
How it ended up
In 2014 Capillary shut the US, UK, Australia and South Africa operations. Co-founder Krishna Mehra, who had moved to the US, exited; Ajay Modani left a year later. Reddy refocused on four geographies — India, West Asia, South East Asia and China.
What has to be true
The round was double what was sought, and the founders treated runway as a mandate: ten countries in one year, with no one pushing back.
Markets were funded unevenly — heavy burn in losing geographies while the winners were starved — so losses compounded on both sides.
The closure decision came only when cash was 15 days from running out, rather than being tied to per-market performance gates.
What can be applied
Oversized rounds remove the discipline that made you fundable: open markets only as fast as revenue proves them, not as fast as the bank account allows.
Aftermath
"Entrepreneurship is a self-purification process," Reddy told The Hindu BusinessLine in January 2019, advising founders to raise 1.5 times what the spreadsheet suggests. He remained angel investor in Mehra's US food-tech startup and Modani's Indian online catering business. Capillary, refocused on four geographies, counted Walmart, Starbucks, KFC and Pizza Hut among its 400+ brand clients.
