What the business is
Carrefour, Brazil's largest food retailer, expanding its Carrefour Express convenience format through franchised minimercados.
The bet
Franchisees will open proximity stores faster than Carrefour could build them — reaching distant regions and converting no-name minimercados into a known brand.
How it started
The franchise idea predated the pandemic — Carrefour had debated it before COVID paused everything — but the company waited until the Carrefour Express brand was strong enough to sell. GPA's 2016 'Aliados' conversion scheme, which turned third-party points into Compre Bem stores (without franchising), had shown both the appetite and the execution risk.
What happened
The project was to be presented at the ABF Franchising Expo the week after the announcement. Proximity director João Gravata said franchisees would let Carrefour 'accelerate, going to more distant regions' using partners' local knowledge; royalties would be single-digit, 'thought through case by case', with no store-count target or average payback period disclosed.
What has to be true
Own-store economics capped growth: a franchisee pays R$150 thousand for what Carrefour paid up to R$1 million to build itself.
The brand had matured into the asset being sold — Gravata explicitly tied the timing to Express finally being 'ready' to attract investors.
Converting existing minimercado operators imports site knowledge in cities and regions a corporate rollout team would enter slowly.
The global 2,400-franchise target made Brazil's scale the decisive test of whether a hypermarket giant could run a proximity network through partners.
What can be applied
A brand is a distribution asset: when the flag is strong enough, strangers' capital builds your last mile faster than your balance sheet can.
Aftermath
As of the 23 June 2023 announcement, Carrefour Brasil had set no opening target, royalty rate or average payback period for Brazil; the programme was to be showcased at the ABF Franchising Expo, with analysts expecting stiffer competition for Oxxo, Mini Extra and Minuto Pão de Açúcar.
