Facepunch: a free 2004 mod became a no-publisher studio with nine-figure sales

A free Source-engine mod became Garry's Mod (20M+ sales) and Rust (12M+), all self-published, with no publisher and no outside investment.

What the business is

A UK indie game studio that self-publishes sandbox and survival games, best known for Garry's Mod and Rust.

Starting capitalNone: Garry's Mod began as a free mod in 2004 and Facepunch bootstrapped from sales revenue, with no publisher and no VC (MCV interview, 2014-06-24; no funding events in Companies House filings).

How it started

Garry Newman released Garry's Mod in 2004 as a free sandbox mod for Valve's Source engine; it hit Steam in November 2006, selling 5,729 copies on day one and passing 1M downloads by 2011 (PCGamesInsider, 2021-09-07). Newman sold Rust from Facepunch's own website for six months before Steam Early Access existed (MCV, 2014-06-24).

What happened

Rust entered Steam Early Access in late 2013 and immediately dwarfed its predecessor: in one month it earned about 40% of what Garry's Mod had made in nine years, rising to 55% within a week (Escapist, 2014-01-19). By June 2014 Rust had sold 1.6M copies in six months while Garry's Mod had made $30M+ since 2006 (MCV, 2014-06-24). Rust's 2021 streaming boom pushed it to a 134,225-player peak and 1.2M concurrent Twitch viewers in January 2021 (PCGamesInsider); by January 2022 it had sold 12M+ copies with 1.3B Twitch views (Multiplayer.it, 2022-01-07).

How it ended up

Facepunch is still independent and self-published: Facepunch Group Limited (Companies House 09346537) files group accounts annually and, in July 2024, cancelled shares and adopted new articles — internal ownership moves, not fundraising. The studio now employs over 110 people and its site reports 47.5M games sold.

Background

Facepunch is the quiet-profitable extreme of games: a studio that grew out of a free mod, never took a publisher or outside investment, and paid for every game from sales revenue. Its two main titles — Garry's Mod and Rust — have together sold tens of millions of copies over more than a decade.

The bet started in 2004 when Garry Newman released Garry's Mod as a free sandbox mod for Valve's Source engine. It reached Steam in November 2006, sold 5,729 copies on day one, passed 1M downloads by 2011, and kept selling past 20M copies by September 2021 — a long tail driven by an extremely moddable sandbox and a self-sustaining community.

Facepunch repeated the trick with Rust, entering Steam Early Access in late 2013. In one month Rust earned about 40% of what Garry's Mod had made in nine years (55% within days), sold 1.6M copies in its first six months, and later passed 12M copies with a 267,211-player peak and 1.3B Twitch views.

The studio remains independent: Facepunch Group Limited files accounts at Companies House, its July 2024 share cancellation was internal restructuring rather than fundraising, and its own site reports 47.5M games sold. The case shows how far sales-funded development can go when a game's community becomes its distribution channel.

What has to be true

  • Garry's Mod and Rust are both nine-figure products built without a publisher, VC, or marketing budget — the strongest counterexample to the 'you need funding to make games' default.
  • Sales figures are independently checkable: 20M+ Garry's Mod (PCGamesInsider, 2021), 12M+ Rust (Multiplayer.it, 2022), plus annual accounts filed at Companies House.
  • The model is self-reinforcing: moddability made the community the marketing engine, and Early Access let players fund development directly.
  • A first-party data point (47.5M games sold, 110+ staff, facepunch.com, 2026) shows the self-funded loop is still running.

What can be applied

A game studio can stay independent for two decades if each title's sales fund the next and the community does the marketing — but that loop depends on a couple of long-tail franchises for cash.

Aftermath

As of September 2026 Facepunch Group Limited is still live and independent, filing group accounts through Companies House (the AA for the year to 30 September 2025 was filed 14 April 2026). Garry's Mod and Rust continue to sell and receive updates, and the studio launched s&box, a Source 2 game-creation platform, in April 2026. Facepunch bought back its own shares in July 2024 and refreshed its articles — ownership moves consistent with a studio that has never diluted itself. At over 110 people and 47.5M lifetime game sales, it remains one of the clearest quiet-profitable cases in games.
