Kishore Biyani's pan-India supermarket and fashion retail group (BigBazaar, Easyday, Heritage Fresh).

The Future Pay wallet — 290 BigBazaar stores' checkout convenience — could become the shopping app that finally makes Biyani work online.

On 1 April 2020 — scarcely a week after India's lockdown began — Future Retail launched a mobile-only shopping website for BigBazaar, its 290-strong supermarket chain, built 'almost in a week'. The same month the site was swallowed by the Future Pay app, originally launched as an in-store wallet in 2016 for BigBazaar, Easyday and Heritage Fresh checkout.

By May 2020 the group was 'hitting its stride' online from almost a standing start. But the odds were stacked: Biyani's three earlier e-commerce forays had all failed, the Retail 3.0 project had just been scaled down with layoffs, competitors had years of head start, newbie JioMart was circling, and a $1.7 billion debt mountain constrained every move.

Reusing the Future Pay wallet gave the fourth attempt existing users and checkout placement no prior try had.

A one-week build showed the urgency: lockdown demand was worth more than a polished launch.

The group's physical scale (290 BigBazaar stores) was the one asset pure e-commerce rivals lacked.

Three failures and $1.7 billion of debt meant this attempt carried no room for another learning curve.

A lockdown can force an offline giant online in a week, but a wallet is not a marketplace — and debt decides how many retries you can afford.

As of June 2020 the superapp was live and scaling, with Future Group fighting on two fronts: incumbent e-commerce players and JioMart, while its debt mountain constrained how long the fourth attempt could run.
