Krutrim: India's first AI unicorn pivots from models and chips to AI cloud

Aggarwal's Krutrim became India's first AI unicorn betting on homegrown models and chips, then pivoted to AI cloud after layoffs and pulled its assistant app.

What the business is

A Bengaluru AI startup, India's first AI unicorn, building Indic-language models and voice assistants, now repositioned as a domestic AI cloud services provider.

Starting capital$50M 'first round' led by Matrix Partners India in January 2024 at a $1B valuation; from FY26 Krutrim says it is self-funded and needs no external funding.

How it started

Krutrim was founded in 2023 by Bhavish Aggarwal, who also leads ride-hailing firm Ola and EV maker Ola Electric. In January 2024 it raised a $50M round led by Matrix Partners India at a $1B valuation, becoming India's fastest unicorn and its first AI unicorn. Its stated plan: a large language model trained on Indian languages plus English, a voice-enabled assistant speaking multiple Indian languages, a consumer chatbot beta within weeks, developer and enterprise APIs, and in-house AI chip design.

What happened

Krutrim released its Krutrim-2 base model in late 2024, but public momentum faded: no significant product announcements for months, no sessions at India's AI Impact Summit in early 2026, more than 200 roles cut across multiple rounds, chip design paused, and its Kruti assistant app pulled from app stores in April 2026.

How it ended up

In May 2026 Krutrim repositioned as a domestic AI cloud services provider, reporting roughly ₹300 crore (about $31.5M) of revenue for FY26 — around three times FY25 — its first annual net profit with margins above 10%, more than 25 enterprise customers across telecom, financial services and healthcare, and most GPU capacity already committed to external workloads. It said earlier reports had put about 90% of FY25 revenue inside the Ola group.

Background

Krutrim was founded in 2023 by Bhavish Aggarwal, already famous for Ola and Ola Electric, with a nationalist-sounding mission: 'India has to build its own AI.' In January 2024 Matrix Partners India led a $50M round at a $1B valuation, making Krutrim India's fastest unicorn and first AI unicorn, with plans for an Indic-language LLM, a multilingual voice assistant, developer APIs and in-house chip design.

The early enthusiasm outpaced the product. Krutrim released its Krutrim-2 base model, but over the following year it cut more than 200 roles across multiple rounds, paused chip design, pulled its Kruti assistant app from app stores in April 2026, and skipped India's AI Impact Summit where rivals like Sarvam showed new models and partnerships.

In May 2026 Krutrim pivoted to domestic AI cloud services. It reported roughly ₹300 crore (about $31.5M) of FY26 revenue, three times the prior year, its first annual net profit with margins above 10%, and more than 25 enterprise customers with most GPU capacity committed to external workloads. It said earlier reports put about 90% of FY25 revenue inside the Ola group, leaving the external-customer mix unproven.

The pivot reframes the bet: rather than winning with homegrown frontier models, Krutrim is now selling compute and infrastructure to Indian enterprises — a quieter but cash-generating version of 'India's own AI.'

What has to be true

  • Aggarwal bet on national pride and group capital to fund a full AI stack, but frontier-model economics forced a rethink within two years.
  • Being India's first AI unicorn raised expectations the product pipeline could not meet, so a cloud pivot was the credible reset.
  • The pivot kept the expensive assets — GPU capacity and an in-house stack — and repriced them as infrastructure, turning losses into a first profit.
  • Krutrim's revenue mix (about 90% from the Ola group in FY25) shows how a founder's ecosystem can mask product-market fit, a gap the company has yet to close.

What can be applied

Krutrim shows a unicorn title can outrun product reality: when building frontier models and chips proved uneconomic, the salvageable asset was the infrastructure and enterprise demand around them.

Aftermath

As of 1 September 2026, Krutrim says it is profitable, self-funded and free of external funding requirements, running a full-stack, in-house AI cloud deployed across mobility, manufacturing and customer operations, with more than 25 large enterprise customers and a majority of GPU capacity committed to external workloads. Its model and chip ambitions remain paused, and it has not disclosed the exact external share of its FY26 revenue.
