How it started

Founder Xie Xianlin was the founding CTO of Elex, the Tencent-backed developer behind 4X hit Clash of Kings that sold for $433M in 2014. After that exit he co-founded venture firm Challenjers Capital and backed River Game, maker of 4X title Top War (about $1.1B lifetime revenue). In 2021 FirstFun took a minority stake in River Game and launched Last War: Survival in 2023 as its own global 4X play.

What happened

Revenue scaled from about $30M in January 2024 to about $138M in December 2024, making the game one of 2024's top-five grossers with over $1.1B for the year (Sensor Tower). On October 29, 2024 it hit #1 on the US grossing chart and #1 in 35 countries that day (data.ai); September 2024 in-app revenue reached about $170M (AppMagic). The US was roughly 30% of revenue, South Korea about 20%, Japan about 17%. Retention lagged rival Whiteout Survival (iOS US day-1 retention 34% vs 42%), so growth depended on relentless ad buying, celebrity campaigns and live ops.

How it ended up

Still live but cooling: by July 2026 Last War remained a top-20 global grosser at about $64.5M in estimated monthly IAP, down from months above $120M as content and monetization slowed (Arbytestudios).

Background

Last War: Survival is the work of FirstFun (Yuanqu Entertainment), a Beijing studio led by Xie Xianlin, founding CTO of Elex — the Tencent-backed maker of Clash of Kings that sold for $433M in 2014. After that exit Xie co-founded venture firm Challenjers Capital, backed River Game and its 4X hit Top War, and in 2021 FirstFun took a minority stake in River Game. Last War launched in 2023, and for a full year it was the fastest-rising game on mobile's revenue charts.

The bet was genre fusion with a marketing twist. Ads for the game barely showed 4X strategy: most of FirstFun's ad impressions pushed a math-based shooter minigame (Sensor Tower credited the concept with over 50% of UA volume), and new players spent their first minutes shooting, not building bases. Only later did the game ease them into the deeper 4X metagame that monetizes. Players criticized the ads as misleading; FirstFun leaned into the joke, even signing Antony Starr of The Boys for Q4 2024 campaigns.

The funnel worked at a scale the genre had not seen. Revenue grew from about $30M in January 2024 to about $138M in December 2024, making Last War one of 2024's top-five grossing games with over $1.1B for the year, per Sensor Tower. On October 29, 2024 it reached #1 on the US grossing chart and #1 in 35 countries that day, per data.ai, after a record September of about $170M in in-app revenue. The US contributed roughly 30% of sales, South Korea about 20% and Japan about 17%.

The weakness was retention: iOS US day-1 retention of 34% trailed Whiteout Survival's 42%, so keeping the revenue curve up required continuous user acquisition and aggressive live ops. By July 2026 the engine was still running but slowing — Arbytestudios put monthly IAP near $64.5M after months above $120M, citing thin new content and the removal of expensive packs.

What has to be true

  • The founders had already built billion-dollar 4X games at Elex and backed Top War at River Game, so they knew exactly where the genre's ceiling was.
  • Marketing the shooter minigame instead of the strategy core widened the funnel past hardcore 4X players and cut the cost of acquisition.
  • An unusually strong ARPDAU ($2.47 vs Whiteout's $1.08 on iOS US, per Naavik) converted the flood of casual installs into paying strategy players.
  • Weak D30 retention (about half of Whiteout Survival's) exposed the model: the chart run had to be bought again every month with ads and live ops.

What can be applied

A fake ad can be a real funnel: Last War marketed a minigame, not the strategy core, then converted downloads into 4X spenders — but weak retention meant re-buying the win every month.

Aftermath

As of September 2026 Last War: Survival is still live and still a top-tier grosser, but past its peak: Arbytestudios' July 2026 estimate put monthly in-app revenue near $64.5M after months above $120M, citing limited new progression content and the removal of expensive packages. The game has never launched in mainland China — a growth valve Naavik flagged in January 2025. Its revenue mix has stayed concentrated in the US (about 30%), South Korea (about 20%) and Japan (about 17%), and FirstFun's future depends on whether live ops and retention fixes can flatten the slide.
