Sierra bets AI agents, not chatbots, run customer service; $350M at $10B
Bret Taylor's Sierra built agentic customer service, going $1B to $4.5B to $10B in 21 months.
Sierra
What the business is
Sierra sells Agent OS, a platform for building and operating brand-customized AI customer-service agents that chat with customers and execute actions.
Starting capital:About $110M raised by launch (early 2024), including an $85M Sequoia-led round at a near-$1B valuation
How it started
Ex-Salesforce co-CEO and OpenAI board chair Bret Taylor and ex-Google executive Clay Bavor unveiled Sierra in early 2024 with about $110M raised and 30 employees. Their bet was that the 'annoying, robotic' airline-style chatbot would be replaced by empathetic, conversational agents that could take real actions.
What happened
Sierra raised $175M led by Greenoaks in October 2024 at a $4.5B valuation, quadrupling its January valuation. Eighteen months in, it reported hundreds of customers, with over 20% having revenue above $10B and more than half above $1B; agents reached over 90% of Americans in retail and over half of US families in healthcare.
How it ended up
In September 2025 Sierra closed a $350M round led by Greenoaks at a $10B valuation — more than doubling the October 2024 price — and said its agents serve hundreds of millions of people, with expansion planned into Europe and Asia.
Background
Sierra was an early bet that AI agents would transform enterprise software — specifically that customer service, long dominated by rigid decision-tree chatbots, would be rebuilt around conversational agents that can understand intent and take action. Co-founders Bret Taylor and Clay Bavor unveiled the company in early 2024 with about $110 million raised and just 30 employees.
The wedge was flagship, heavily regulated enterprise customers — ADT, Sonos, WeightWatchers, SiriusXM, Casper — where a bad chatbot exchange is a brand liability. Sierra's agents were designed as 'brand ambassadors': personalized tone per company, built on a constellation of foundation models with a supervisor model checking accuracy, and capable of transactions like refunds, rescheduling, and payments.
The valuation ladder showed how quickly the thesis was accepted: a near-$1 billion round in January 2024, a $175 million Greenoaks-led round at $4.5 billion in October 2024, and a $350 million round at $10 billion in September 2025. By then Sierra said its agents served hundreds of millions of people and that its platform ran agents reaching over 90% of Americans in retail and over half of US families in healthcare.
The $10 billion round made Sierra one of a small group of AI companies at that level, alongside OpenAI, Anthropic, xAI and Thinking Machines. The company said it would pour the capital into its Agent OS platform, US growth, and international expansion into Europe and Asia.
What has to be true
- Sierra launched at the exact moment ChatGPT had reset consumer expectations for conversational software, making legacy chatbots look obsolete.
- Taylor's track record — Salesforce co-CEO, OpenAI board chair, Google Maps co-creator — plus Bavor's 18 years at Google opened doors that a no-name startup could not reach.
- Positioning customer service agents as a platform (Agent OS) rather than a single chatbot let Sierra capture recurring enterprise spend instead of one-off deployments.
- Each funding round at an escalating valuation — $1B, $4.5B, $10B in 21 months — created its own momentum with large, regulated customers.
- Instead of owning the models, Sierra orchestrated models from OpenAI, Anthropic and Meta, keeping it model-agnostic as the underlying technology improved.
What can be applied
When a new capability arrives, the scarce asset is distribution and brand trust — a credible founder and flagship customers let a platform claim the high end before generic tools commoditize it.
Aftermath
As of September 2025, Sierra was actively scaling: hundreds of customers across financial services, healthcare, telecom, retail and consumer services; offices in San Francisco, New York, London and Atlanta; and a stated plan to add European and Asian presence with the new capital. Revenue was not disclosed, and the company remained private with no public exit announced.
