Swappie bets refurbished iPhones go mainstream; first full-year EBITDA profit
Swappie rebuilds used iPhones in its own centers and sells them with warranty; 2025 revenue EUR 249M (+20%), first full-year EBITDA profit of EUR 2.5M.
Swappie
What the business is
A vertical refurbished-electronics seller: buys used iPhones, rebuilds them in its own centers (a 52-step process), and sells them with warranty through its own marketplace across Europe.
How it started
Sami Marttinen bought a used smartphone online and was scammed; police files showed many victims of the same fraud. In August 2016 he and Jiri Heinonen founded Swappie in Helsinki to make refurbished iPhones a safe, standardized choice.
What happened
Swappie scaled across Europe and raised a EUR 35.8M Series B in 2020, then a $124M (EUR 108M) Series C led by Verdane in February 2022, taking total funding past $171M. Growth outran operations: in early 2023 up to 290 jobs were at risk as it moved refurbishment from Finland to Tallinn and Leipzig. By December 2024 it passed 2 million customers, and in 2025 it expanded into iPads and reported 12% more sell-back queries year over year.
How it ended up
Swappie achieved its first full-year EBITDA profit of EUR 2.5M in 2025 on revenue of EUR 249M (+20%), selling close to 650K devices. In 2026 it added AirPods (March) and refurbished MacBooks (August 31), entering laptops as Apple raised computer and tablet prices 20%.
Background
Swappie, founded in Helsinki in August 2016 by Sami Marttinen and Jiri Heinonen, buys used iPhones, rebuilds them through a 52-step process in its own refurbishment centers, and resells them with a warranty through its own marketplace. The founding trigger was personal: Marttinen was scammed buying a used smartphone online and found many others in the same situation, with no safe, standardized option for buying refurbished.
The bet was that consumers would treat a refurbished iPhone like a used car bought from a dealer rather than a classifieds gamble: standardized quality, warranty, and brand trust could make refurbishment a mainstream way to upgrade. To make that credible, Swappie vertically integrated the entire chain instead of running a peer-to-peer marketplace, and backed the strategy with a EUR 35.8M Series B in 2020 and a $124M Series C led by Verdane in February 2022.
Scale brought pain: in early 2023 up to 290 jobs were at risk as Swappie moved refurbishment out of Finland to Tallinn and Leipzig, and it tightened operations before stabilizing. By December 2024 it had passed two million customers. In 2025 it sold close to 650K devices, roughly 250K people sold their phones to Swappie, and the company posted its first full-year EBITDA profit of EUR 2.5M on revenue of EUR 249M (+20%).
In 2026 the company extended its bet beyond phones, adding AirPods in March and refurbished MacBooks on August 31, a category it had piloted in Germany, the Netherlands and Denmark. Exploding Topics' September 2026 ranking lists Swappie as the top trending startup in its technology category, with 823K monthly searches.
What has to be true
- Vertical integration made the quality promise real: the same company that rebuilds the phone also sells and warranties it.
- The 52-step refurbishment standard and 12-24 month warranty created a branded category in a market defined by scams.
- Category expansion (iPads, AirPods, MacBooks) reused the same trust and refurbishment machinery, compounding the bet.
- The 2022-23 restructuring showed the company had to fix unit economics before demand could be monetized profitably.
- A personal fraud experience gave the founders an unusually clear consumer pain point to design against.
What can be applied
Own the trust layer: controlling refurbishment end-to-end turned a scam-prone secondhand market into a branded category, but profitability came only after a 2022-23 restructuring.
Aftermath
As of September 2, 2026, Swappie is profitable and expanding: after its first full-year EBITDA profit in 2025 it launched refurbished AirPods and MacBooks, and it tops Exploding Topics' technology trending list with 823K monthly searches. It still operates as a European category leader in refurbished Apple devices, with the stated goal of making refurbishment the mainstream way to buy electronics.
