What the business is
WhatsApp is a cross-platform mobile messenger that sends text, photos, video, audio and voice messages over the internet instead of carrier SMS, using the phone number as identity and the address book as the social graph. It was free for the first year and then about $1 a year in selected countries, with no ads. Facebook bought it in February 2014 for about $19 billion, and the service still runs as part of Meta.

How it started
Jan Koum and Brian Acton, both ex-Yahoo engineers, started WhatsApp as a contact-status app and then pivoted to chat — in the words of early employee toast0, 'originally, WhatsApp was just a short public text status you could see for your contacts'. The product was deliberately shaped to mirror the SMS/MMS app users already knew: plain messages between groups, no ads, no games, no gimmicks. A roughly $1-a-year subscription paid for the service, but only where the fee would not hurt adoption; free in price-sensitive markets.
What happened
By early 2014 WhatsApp had about 450M monthly active users served by a few dozen engineers — High Scalability counted 32, Wired later said 35 at acquisition — with 50B messages a day, more than a million sign-ups a day and $0 in advertising. That February Facebook agreed to buy it for about $19 billion. The first disclosed financials (The Verge, Oct 2014) showed why it looked odd on paper: the 2013 loss of $148M was mostly stock compensation, real operating spend was under $10M, and 2014 revenue ran to roughly $10M from the $1-a-year plan, with ads ruled out. The engineering stance stayed constant: Erlang on FreeBSD, bare-metal SoftLayer servers, teams of one or two per service, no service orchestration until Facebook, and code pushed several times a day via Erlang's hot loading.

What has to be true
- Carrier SMS was expensive, slow and universal; smartphones plus data plans made a free internet messenger the obvious next step at exactly the right moment.
- Phone-number identity meant zero-friction signup and a ready-made social graph, so every user brought their whole contact list and the network effects compounded.
- Keeping the product shaped like the SMS app users already knew — no ads, no games, no extra features — held scope flat while users grew to 900M, which is why 50 engineers could run it.
- Erlang on FreeBSD fit the workload: the language was built for massive concurrent connections, and hot code deployment let a small team push fixes several times a day without restarts.
- Deferring monetization protected growth: the $1-a-year fee existed only where it would not drive users to free alternatives, and the no-ads promise was kept through the acquisition.
