What the business is
Zomato is India's food-delivery and restaurant-discovery platform, present in more than 1,000 cities at its widest and parent of quick-commerce firm Blinkit.
The bet
That food delivery only pays back at density: exiting 225 cities beats funding growth that never pays back.
How it started
Zomato's FY22 annual report put the food-ordering and delivery business in more than 1,000 cities — a footprint built through the growth years that the December quarter's numbers began to strain.
What happened
In January 2023 the company exited around 225 smaller cities. CFO Akshant Goyal told shareholders their performance had been 'not very encouraging in the past few quarters' and that 'we did not feel the payback period on our investments in these cities was acceptable'; on the analysts' call he said the cost impact was 'not very material'. The quarter showed why: adjusted food-delivery revenue was Rs 1,565 crore, up 30% year on year but down sequentially from Rs 1,581 crore, GOV grew just 0.7% QoQ to Rs 6,680 crore, and consolidated losses jumped five times to Rs 346 crore as an industry-wide slowdown that began in late October hit hardest in the top eight cities. Goyal still saw 'green shoots of demand coming back', saying 'the worst may be behind us'.
What has to be true
The decision is arithmetic, not sentiment: 225 cities for 0.3% of GOV is a footprint purchased at a price the unit economics could not carry.
Saying the cost impact was 'not very material' quantifies the failure — the cities were barely producing orders even before the exit.
It came in the same quarter as a five-fold loss increase, signalling that payback discipline had become a company-wide requirement, not a city-level complaint.
Keeping 1,000-city marketing claims would have been cheaper than admitting them — the exit shows the reporting preference for the honest map.
What can be applied
Growth measured in cities is easy to buy and hard to unwind: when 225 markets produce 0.3% of orders, the map was vanity — cutting it is the strategy.
Aftermath
The exit was complete as of the February 2023 report, with the city count pruned to the profitable core; Goyal pointed to returning demand in recent weeks. The material reports no later re-entries.
