What the business is
Swiggy is India's food-delivery platform; in 2020 it stretched into grocery, essentials and errand services layered on restaurant delivery.
How it started
Swiggy entered grocery and fresh produce through Swiggy Stores, a hyperlocal marketplace starting from Gurugram in late 2018, and scaled it nationwide during the 2020 lockdown; in April 2020 it quietly rolled out dark stores under the brand Urban Kirana, later rebranded Instamart.
What happened
By December 2020 Swiggy had pulled grocery, fruits, vegetables and essentials from about 100 cities and delisted hyperlocal stores, shutting Swiggy Stores while keeping Genie errands and niche verticals (meat, seafood, pet care, gourmet). Entrackr noted Zomato was concurrently scaling down its own Zomato Market, and that Jio Mart had just dethroned BigBasket as India's largest e-grocer.
How it ended up
Swiggy kept only the dark-store model: Instamart operating in Bengaluru and Gurugram, claiming most orders in under 40 minutes, with plans to ramp up because dark-store margins beat the marketplace and enabled faster delivery.
What has to be true
The marketplace model aggregated local shops but carried thin margins and no control over delivery speed; dark stores fixed both at once.
Lockdown pulled essentials demand forward; when movement eased, Swiggy rolled back rather than subsidise a nationwide low-margin marketplace.
Competitive timing mattered: Jio Mart had just become India's largest e-grocer within months, so differentiating on speed via owned inventory beat fighting on assortment.
Zomato scaled down Zomato Market in the same window — both food-delivery giants privately conceded marketplace grocery wasn't working.
Cutting commodity grocery while keeping meat, seafood, pet care and gourmet showed the problem was category economics, not essentials demand itself.
What can be applied
Marketplace aggregation and owned inventory are different businesses: when margins and delivery speed conflict, the owned model wins — even if it means abandoning 100 cities of demand overnight.
Aftermath
As of 15 December 2020, Swiggy Stores was shut and grocery lived on only through Instamart dark stores in Bengaluru and Gurugram, with the company saying it would ramp the model for its better margins; Genie carried ad-hoc errands. Whether Instamart could scale beyond two cities was the open question the marketplace exit left on the table.
