India's thin modern convenience-store format could be cracked by importing the world's biggest convenience chain through Future Retail's network.

In February 2019, Future Retail signed a master franchise agreement with 7-Eleven Inc. to develop and operate 7-Eleven stores across India, with Biyani publicly excited about the format.

For over two years the Future-7 subsidiary failed to meet its targets for opening stores and paying franchise fees. Meanwhile the group's wider crisis deepened: Amazon's 2019 stake in Future Coupons and the Reliance Retail merger scheme triggered SIAC arbitration, an emergency award barred Future from disposing of assets or raising funds from restricted parties, and the Supreme Court upheld the award's enforceability.

Future Retail, Future-7, 7-Eleven Inc. and Future Corporate Resources executed a mutual termination agreement on 5 October 2021, announced in a regulatory filing.

The franchise failed on its own operational terms — missed store openings and unpaid fees — before wider legal troubles could even be blamed.

India's modern convenience format had almost no incumbents, making the 7-Eleven import a genuinely open market bet rather than a share fight.

The collapse of the bet tracks the group's cash squeeze: store capex and franchise fees lost to arbitration bills and frozen assets.

A master franchise is only as strong as the franchisee's balance sheet: when the parent is fighting for survival, store rollouts and license fees are the first casualties.

The termination filing came while Future's Reliance sale remained frozen by Amazon's arbitration wins in Singapore and the Indian Supreme Court, with litigations still pending across courts.
