ShopeeFood operates a food-delivery marketplace in Vietnam. A March 2024 investigation examined how delivery-distance estimates related to riders’ pay and requests for reimbursement. [1]

Analysis: the product challenge is to make the pay calculation, navigation route and correction process work together. A navigation handoff can be convenient, but its distance metric must be reconciled with the metric used to calculate remuneration. This is an analytical framing, not a confirmed account of ShopeeFood’s internal design brief.

Rest of World compared 48 orders supplied by 31 riders in Hanoi and Ho Chi Minh City with Google Maps driving-route estimates. Its report was published on 7 March 2024. This was a reporting sample, not a nationwide random survey or a measurement of every rider’s actual mileage. [1]

Of 28 sampled deliveries below 5 kilometres, 26 had lower estimates in ShopeeFood than in Google Maps. For deliveries of at least 5 kilometres, the average discrepancy was 2.1 kilometres. The report described a reimbursement mechanism for orders above 3 kilometres with discrepancies exceeding 2 kilometres, requiring a shortest-motorbike-route screenshot before completion. [1]

A comparison against a map estimate identifies a discrepancy; it does not itself establish the exact amount payable under a rider’s contract.

The report verified reimbursement of 6 out of 12 requests from one rider; another rider said 80% of his claims had failed. Seven riders also described fixed pay below 4 kilometres, a policy the reporters could not independently verify. These are distinct observations, not one general reimbursement-success rate or proof of a loss on every short trip. [1]

Analysis: the reference route must match the relevant vehicle mode and traversable roads. Measurement quality, rate rules and the time required to challenge an estimate are separate parts of the same system.

A useful audit records the estimated distance, reference route, pay components, evidence requested and final claim outcome. Looking only at the distance gap can hide the effect of a fixed-rate band; looking only at approved claims can hide the burden of submitting one.

For a delivery-product team, make the distance basis visible before work is accepted, check route-mode differences systematically and provide an auditable correction trail. Test the time and effort needed to report an exception as well as the arithmetic of reimbursement.

Treat these as design recommendations to test. The case does not demonstrate that a particular replacement algorithm or payment policy has already solved the problem.

This case is a snapshot of the March 2024 reporting. Sea Group declined to comment for that report. The investigation did not establish ShopeeFood’s actual routing implementation or total underpayment. Subsequent policy changes and outcomes require separate evidence. [1]
